How Trustfactory got 95% clarity on its marketing KPIs

An SEO agency buying its own growth on Google Ads, Meta Ads and LinkedIn Ads, and what reading all three as one journey let it scale to.

The challenge

Every tool told a slightly different story

Trustfactory sells organic growth, so its own client acquisition has to run on numbers it can stand behind. But those numbers lived in different places: each of the three ad managers reported its own conversions, analytics reported sessions, and the CRM held the actual deals. None of them agreed on what a client cost to win.

Three platforms also means three claims on the same enquiry. Add the ad managers up and they report more leads than the agency ever received, so a budget split made on those totals is a budget split on a guess.

Scaling makes that worse, not better. More channels means more dashboards, and a growth decision that has to be assembled from four exports by hand is a decision made late, or made on gut feel.

The fix

One dataset between the channels and the CRM

LeadJourney became the layer between the channels and the CRM: every lead tracked server-side from the first click, matched to the deal it became, and reported in one place.

The KPIs stopped being a reconciliation exercise. Cost per qualified lead, revenue per channel and return on spend all read from the same dataset, so the team can compare channels honestly and scale the ones that hold up.

  • Google Ads, Meta Ads and LinkedIn Ads in one dashboard, on the same CRM outcomes
  • Server-side tracking with 95%+ accuracy across iOS and ad blockers
  • Lead to revenue attribution instead of per-platform conversion counts
  • Qualified leads, not form fills, as the number budget is decided on
  • One set of KPIs the whole team reads from the same place

The channels

Three ad platforms, read as one journey

  • Google Ads
  • Meta Ads
  • LinkedIn Ads

Google Ads, Meta Ads and LinkedIn Ads run side by side, and an enquiry rarely comes from just one of them. It starts on one platform, comes back through another and is filled in after a search for the agency by name, which is exactly the sequence a per-platform report cannot show and each ad manager credits to itself.

On one lead record it is a single journey with its touches in order, so every platform is read for the part it actually played instead of the last click it happened to own. A channel whose job is to open conversations stops looking like the weakest of the three, and the mix gets judged as a mix.

Around €30,000 a month runs across the three, and the agency knows which of it produced qualified leads rather than form fills. That is what made increasing it a decision rather than a bet.

Monthly ad spend across the three
~€30,000
Monthly revenue, reached profitably
€500,000

The result

A number for every question, and room to scale

95%

clarity about marketing KPIs and a foundation to scale

Nikita puts the change at 95% clarity about the marketing KPIs that matter, and calls it the foundation the agency scales on.

That foundation is what the growth was built on. Trustfactory has scaled to €500,000 in monthly revenue as an SEO agency, profitably, on around €30,000 of monthly ad spend it can trace to qualified leads channel by channel. Spend went up because the data said where it would pay, not because a platform reported a cheap cost per lead.

The numbers are his, not ours, which is why his name and company stand next to them.
