SEO agency case study

Contentbär proves the ROI of its SEO work on every retainer

An SEO and GEO agency on retainers a client can cancel at the end of any month. Rankings never renewed one. Now every client sees the revenue its organic and AI search work produced, in their own sales numbers.

Where they started

Nobody renews a retainer for a ranking

An SEO agency brings positions, impressions and sessions to the renewal. None of them is what the client is paying for, and the newest part of the work showed up least.

What the monthly report could show

A return per client accountBy hand, late

A ranking that went up while the pipeline stayed flat is a hard conversation, and on a monthly retainer it comes round every month.

A return per client accountThe same report on all

Philipp shows a client what its organic and AI search work returned without waiting for the question, which is his whole reason for doing it.

How they did it

Three steps from rankings to revenue

The setup Contentbär runs on each client account, and the one we would run on yours.

  1. 1On each client's site

    Tracking from the first visit

Server-side tracking on the client's domain, at 95%+ accuracy, so the journey survives ad blockers, iOS and a declined cookie banner.

  2. 2Organic and AI apart

    The AI engines counted

Google and Bing organic, and ChatGPT, Gemini and Perplexity, are recorded as separate channels, so the GEO work is countable rather than assumed.

  3. 3Every renewal

    The report ends in revenue

Each lead is matched to what it became in the client's own sales data, so the renewal conversation starts from a number instead of a screenshot.

The report behind the renewal

What the organic work earned, down to the entry page

The report Contentbär brings to a client: organic and AI search visits joined to the deals in the client's own CRM.

  • Revenue per entry page, per engine and per client
  • ChatGPT, Gemini and Perplexity as sources of their own, not Direct
  • The same report on every account, so it scales past a handful of clients

The renewal questions an SEO agency loses, answered in the report

Six lines every SEO and GEO agency has heard at a renewal, and what the report says instead.

  • We rank higher. Why is the pipeline flat?

    Revenue, not positions

Every organic lead is matched to the deal it became in the client's CRM, so the report shows what the rankings earned.

  • Our CRM says most leads came in as Direct.

    The source on the lead

Tracking runs server-side on the client's domain and writes the real source onto the lead, Google, Bing or an AI engine.

  • Is the AI search work doing anything?

    ChatGPT and Perplexity, counted

Visits from the AI engines are recorded as channels of their own, so GEO shows up as leads and revenue rather than a guess.

  • Which content is actually worth paying for?

    Revenue per entry page

Leads and closed revenue per landing page, so the next quarter's content plan starts from the pages that sell.

  • Can you show us that before we renew?

    A login for every client

Unlimited client logins and scheduled reports, so the return is in front of the client before the renewal comes up.

  • Why pay for SEO when paid search is measurable?

    Organic next to paid, fairly

Organic and paid touches are read on the same lead, so SEO gets the credit for the journeys it opened.

FAQ

What SEO agency owners ask before they book

If yours is not here, ask it on the call. That is what the 30 minutes are for.

How can you attribute leads from ChatGPT and AI search?

Visitors arriving from AI answer engines like ChatGPT, Perplexity, Gemini and Copilot are captured server-side and stitched to the lead and the deal in the client's CRM. Instead of a vague direct or referral blob in GA4, you see how many leads and how much revenue each AI engine produced.

How is this different from GA4 and Search Console?

GA4 and Search Console stop at the session: impressions, clicks, positions, sessions. LeadJourney continues past the session into the CRM, so you report leads, pipeline and closed revenue, with multi-touch credit for organic that last-click GA4 never gives it. Most agencies keep both for query and site data and build the client report on LeadJourney.

Does SEO really get fair credit against paid and brand search?

Yes. Every touchpoint from the first organic visit to the closed deal is mapped in the CRM, and you switch between first-touch, last-touch, linear, U-shaped and time-decay models in one click. Organic usually introduces the lead, and the journey view finally shows it doing so.

Will my clients see it, and can it be branded?

Both are up to you. Every client workspace supports unlimited client logins with access to their own live dashboards and nothing else, and reporting is white label. A client who can open their organic numbers any day trusts the monthly report a lot more.

Can I use it across all my clients?

Yes. Agency plans include client workspaces well above what an agency of that size normally runs, client logins are unlimited, and the plan follows the combined spend across your workspaces, which stays low when clients are organic-heavy. Pricing is public, in five currencies, on the pricing page.

What happens on the demo?

30 minutes with a tracking specialist. Bring one client: we connect their site and their CRM live on the call, so you see the entry page report you would bring to that client's renewal and the plan your roster fits.
